The problem
In any regulated industry, documentation is a deliverable. When we ran the AI readiness assessment with one avionics client and asked them to track their time for two weeks, the result was uncomfortable: 80% of the week was documentation. Updating drawings. Writing test reports. Maintaining the design history file. Cross-referencing version numbers. Producing the audit trail certification bodies require. Only 20% was actual engineering, from people who went to school for years to design hardware and write embedded software.
A change order comes in. The engineer makes the design change in 20 minutes, then spends three hours updating every downstream document to reflect it. Multiply by every change, every project, every engineer. That's where the 80/20 ratio comes from.
Where AI fits
The documentation problem is structurally what AI is good at: reformatting structured information from one form to another, cross-referencing version numbers, generating prose descriptions from technical specifications, catching where two documents disagree. For this client, we built a workflow where the engineer makes the design change, logs the decision and rationale in a structured way, and the downstream documents update automatically. The engineer still reviews the output because this is regulated work and the human is the final check.
Documentation time dropped 30 to 40%. The engineering-to-documentation ratio moved from 20/80 to closer to 50/50. Same team, same headcount, roughly twice the engineering output.
Governance
Every document going out has to be traceable, reviewed, and signed off by a qualified human. AI cannot be the author of record, it's a tool the author uses. The workflow keeps the human as author and approver at every step, with AI running in the background handling reformatting. The audit trail shows who made the decision, who reviewed it, when, and why, just generated faster than a paper-based process.
Where else this shows up
Avionics is the starkest example because the ratio is so extreme, but every business with regulatory or contractual documentation obligations has the same shape: manufacturing SOPs, construction closeout packages, quality records, permit documentation, inspection reports, ISO compliance. The work itself is fast. The paperwork is slow. The people doing it are senior, expensive, and could be working on something more valuable.
